Shadow mode: shipping an agent without betting the company on it.

Every system we deploy goes live twice. The first time nobody notices, because the agent is doing the work in the background while your team keeps doing it the old way. We call this shadow mode, and it is the single habit that has saved us the most trouble.

What the agent does in the shadow

It receives the same inputs as the person: the same emails, tickets or documents. It makes the same decisions and produces the same outputs, but into a holding area rather than into your live systems. Nothing is sent, booked or updated. Each case is stored next to what your team did with it.

What we compare

• Agreement. How often the agent's decision matched the person's.
• Disagreement that was right. Cases where the agent disagreed and, on review, the agent had it right. These happen more often than people expect.
• Disagreement that was wrong. The cases we learn from. Each one becomes a rule, an example, or a reason to route that type to a person.
• Confidence. Whether the agent knew when it was unsure. An agent that is wrong and confident cannot go live.

Leaving the shadow

There is no fixed number of days. An agent leaves shadow mode when the review meeting stops producing surprises: when the disagreements are the ones we expected and the routing rules catch them. At that point it starts acting on the easy cases and proposing on the rest.

Shadow mode turns a launch from a bet into a series of small, reviewable decisions.

Why teams like it

Nobody is asked to trust a slide deck. The people who do the job today watch the agent do it next to them, see where it is good and where it is not, and decide with us when it is ready. By the time it is live, it is already familiar. It is also why we pick a low-risk first workflow: shadow mode is where it proves itself.
